You Can't Plan What You Haven't Counted: Know Your Revenue Mix

planning the profit weekly Nov 06, 2026

Most practitioners know their monthly revenue number. Almost none know what's inside it.

Here's why that matters: a practice doing $20,000 a month from single visits is a completely different business than one doing $20,000 from packages, memberships, and programs. Same top line. Completely different stability.

Single-visit practices start every month at zero. Every cancellation hurts. Every slow week feels like a crisis.

Program and membership practices have contracted revenue. Slow weeks don't collapse the month.

Before you plan anything for next year, break your revenue into five categories: initial visits, follow-up visits, packages or programs, memberships, and supplements or products.

You don't need a spreadsheet or a 40-page EMR report. Just a rough cut.

What percentage of your revenue came from each bucket this year?

If more than 70% is coming from single visits, that's not a revenue problem. It's a product mix problem. And product mix is something you can actually redesign before January.

The practices I watch grow the fastest aren't seeing more patients. They're building better structures around the patients they already have. Programs that last 90 days instead of one visit. Memberships that renew automatically. Care plans patients commit to upfront.

The mix is where the plan starts. Once you see it clearly, you know which category to grow, and that's a completely different question than "how do I get more visits?"

Your move this week: Break this year's revenue into five categories: initial visits, follow-ups, packages, memberships, products. Rough percentages are fine. That breakdown tells you what to build next.
